Today’s technology market is facing a paradoxical challenge: while AI is becoming the operational foundation of businesses, nearly 90% of projects in this area fail to achieve the expected profitability. The main reason for this systemic inefficiency is not a lack of data quality, but a structural mismatch between deterministic management methods and the stochastic, probability-based nature of AI models. Business success in this domain therefore requires a radical shift from the search for binary certainty to the strategic management of uncertainty and statistical risk.
Analysis of this phenomenon leads to the conclusion that the problem is not the ‘immaturity’ of the technology, lack of computing power or poor data quality. The main inhibitor of success is a systemic cognitive and operational error: the attempt to manage non-deterministic technology using the deterministic methods of classical IT.
The stochastic nature of code: AI is not ‘better’ software
The foundation of classical IT, on which the power of today’s corporations is built, is determinism. ERP systems, CRM or banking applications operate according to logic: the same input, processed by the same algorithm, always produces an identical result. This predictable environment has allowed the development of rigid specifications, linear roadmaps and restrictive acceptance tests.Artificial intelligence, and in particular models based on deep learning (Deep Learning) and language models (LLM), operates on a completely different principle. It is a stochastic technology.
- Probability instead of knowledge: AI does not ‘know’ in the human sense of the word. It operates on the statistical probability of a specific pattern based on training data. The result is not the ‘truth’, but the most likely prediction.
- Variability as an immanent feature: In AI systems, the same prompt or set of inputs can – due to parameters such as the ‘temperature’ of the model or the dynamics of the weights – generate different responses.
Business failure begins when an organisation treats this drift as a ‘glitch’ to be fixed, rather than a systemic feature to be managed.
The whip effect in AI project management
In supply chain management theory, the ‘Bullwhip Effect’ describes a situation in which small fluctuations in demand at the consumer level translate into giant, disruptive oscillations at the producer level. In AI projects, we observe a dangerous analogy of this phenomenon in the decision-making sphere.
When an AI model exhibits a natural statistical fluctuation in performance (e.g. a 2% decrease in precision due to a change in input trends), traditionally-minded executives often overreact. Instead of accepting this as information noise, a decision-making ‘overdrive’ occurs:
- Rapid strategy revisions,
- Holding back budgets while waiting for the model to be ‘fixed’,
- Changes in KPI priorities midway through the implementation cycle.
Each such intervention generates additional noise in the organisation. As a result, a little uncertainty at the technical level is amplified by the management chain, leading to instability in the whole project. The real financial losses are then not due to the inadequacies of the algorithm, but to the transaction costs and organisational paralysis caused by the panicky reaction to statistics.
Structural barriers: Where does the classical approach fail?
Most organisations that fail in AI implementations replicate three main patterns of faulty thinking:
A. The cult of the search for the “one truth”
Companies often waste months trying to get a model to the mythical 100 per cent accuracy. In a deterministic business, a 5% error in accounting calculations is unacceptable. In a probabilistic business (e.g. credit scoring or churn forecasting), a model with 80 per cent performance can already be extremely profitable, as long as we manage the remaining 20 per cent of risk.
B. Mismatch of methodologies (Agile/Waterfall vs R&D)
Classical software development assumes that the coding stage is followed by a stabilisation stage. In AI, the model is alive – subject to ‘wear and tear’ as the market environment changes (data drift). Rigid milestones provide no room for cyclical retraining or experimental research work, which creates frustration on the business-technology line.
C. Binary indicators of success
Boards are used to yes/no reports. In AI projects, success is rarely binary. It is often a shift in the benefit distribution curve. Lack of understanding of this subtlety results in many worthwhile initiatives being closed prematurely because they failed to meet unrealistic, ‘rigid’ quality assumptions.
Probabilistic thinking as a new leadership competence
To break the streak of failures, a change in the management paradigm is needed: a shift from technical perfectionism to economic rationality under uncertainty.
Probabilistic thinking in business means that the leader does not ask: “Is this model error-free?”, but rather: “Given the current probability of error, is the expected economic value (Expected Value) positive?”.
From this perspective:
- A model with lower precision, but a lower operating (inference) cost, may be a better business choice.
- The key indicator becomes not just accuracy, but the Cost of False Positive/Negative forecast integrated into the company’s financial model.
Building an adaptive decision-making architecture
Success in the AI era requires the implementation of the Adaptive Governance model. It consists of three pillars:
- Acceptance of variance: The organisation must recognise variability in performance as a normal state. Technical indicators should be reported in confidence intervals rather than as individual data points.
- Iterative feedback loops: Instead of long-term implementation plans, use short cycles geared towards rapid validation of statistical hypotheses.
- Model Risk Management: Introduce protocols that automatically determine how the system is to behave in the event of a drop in model confidence, rather than involving management in technical problems each time.
AI is not another iteration of computerisation – it is a fundamental change in the way systems interact with reality. The high failure rate of AI implementations is not a ‘childhood disease’ of the technology, but a symptom of a systemic mismatch.
